The full path from an incoming prospect to a fully onboarded, running account: qualification filters, the 54-question briefing, GM validation, operational setup, and the monthly cycle that keeps it all running. Macro to micro, in the order it actually happens — with a decision tree, diagrams, and real examples throughout.
The process runs macro → micro, in eight stages, before an account settles into its ongoing monthly rhythm:
This isn't a rigid script read aloud to the prospect — it's a conversation that should feel natural while still covering every one of these areas before a contract is signed.
Two views of the same logic, covering Etapas 1–5. Use the simplified version for a quick gut-check on a familiar prospect type; use the detailed version for training new team members or walking through an edge case gate by gate.
Based on Tom Olford's philosophy (book: El Efecto Nuclear). Every prospect gets sorted into one of three lanes before anything else happens.
Understands digital, has studied its potential, is willing to invest, and shares the agency's values. Growth happens at full speed here — as long as the values filter also holds (Etapa 3).
→ Full executionLittle digital experience and a tight budget. Still accepted, but growth on these accounts takes years, not quarters — set expectations accordingly on both sides.
→ Full execution, slow paceNot ready for full execution. Don't force them into a service package — offer a consultancy package instead (6–10 hours/month) to guide them until they're ready to get on the road.
→ Consultoría only, not executionLos clientes "estacionados en el hombro" no reciben ejecución directa.
A hard filter, checked early in the briefing conversation.
Punto de equilibrio (breakeven) is where all of a company's revenue and all of its expenses net out to zero — no profit, no loss. A company that's above breakeven states it as a percentage (e.g. "35% above breakeven" = a healthy margin). A company below breakeven is losing money and, in practical terms, dying.
A prospect who doesn't know what breakeven means is itself a signal — it means the financial visibility needed to run a data-driven engagement likely isn't there yet either.
The agency is boutique and selective by design — this filter is non-negotiable regardless of account size.
Once a prospect clears the qualification filters, this is the deep diagnostic. It's conversational, not a numbered list read aloud to the client — but every one of these six areas needs to get covered.
A hard gate before any contract is signed — no exceptions, regardless of how approved the project already looks.
Even if the project is "300% approved" by a marketing manager or operations lead, the agency does not sign a contract without a direct meeting with the owner or General Manager. The only question that meeting needs to answer is: "Señor, ¿usted qué quiere?"
This is also where the "permite que lo guíen" question gets a final, direct answer from the person who actually has authority — not just from whoever ran the briefing conversation. A GM who insists on dictating every execution decision ("I want that red, put it there") is a leadership-fit problem the earlier values filter should already have flagged — this meeting confirms it one way or the other before signature.
Four columns of "eficiencia operativa" that get explicitly defined for every new account before work starts.
What tools carry two-way communication between agency and client. The goal: the client knows the execution status the moment it happens — not through a delayed email chain.
SCRUM/sprints, Pomodoro, or whatever structure fits. Ask the client how they currently work before imposing a new methodology — never assume.
Introduce the actual team assigned to the account. A high-performance team responds in near-real time — roughly 30 seconds to a minute — not "we'll get back to you."
Strategy → execution → reporting → results → repeat. Every process gets written down. Full monthly cycle diagram in Etapa 8 below.
Onboarding closes with a training phase for both teams, usually in the first days/weeks of the account.
This is where the client is shown, explicitly: esto es lo que hacemos, esto es cómo lo hacemos, y esto es por qué lo hacemos. It's the moment the client feels valued and understands the value of the digital strategist assigned to their account — not just told about it.
Once onboarding closes, the account settles into a repeating monthly rhythm. This is what "Procesos" in Etapa 6 turns into in practice — the loop the account lives in from here on.
Because digital media (TTL) is 100% measurable, control means tracing every action from point A to point B. KPIs stay aspirational — fed by comparing "data anual" (past/global) against "data actual" (current performance) to measure real growth, not just activity.
Terms the framework leans on. Useful context for the "why" behind the briefing questions above, and vocabulary that shows up naturally in prospect conversations.
This SOP distills and organizes the following source material. The two session transcripts hold the full conversational context — who said what, in what order — behind the two structured summary docs, and behind the practical examples in the callout boxes throughout.
